ERP Consulting Services

Assessment, requirements, and a costed roadmap before you commit any budget.

ERP consulting is advisory work that helps a business decide what enterprise resource planning system it needs before committing budget. The engagement covers current-state assessment, workflow mapping, requirements definition, integration scoping, and a build or buy comparison. The output is a documented specification a company can use to plan internally or brief vendors.

THE SCOPE

What ERP Consulting Covers

ERP software consulting sits before the build decision. The work is figuring out what your operation actually needs, what it would cost, and in what order it should arrive.

Most engagements start because something has stopped working. A packaged platform no longer fits how a department operates, a legacy system is holding up reporting, or a team has grown past what spreadsheets can hold. ERP software consulting examines the current setup against how the business runs, then produces a specification detailed enough to plan and budget against. Scope typically covers four areas.

Assessment

A review of current systems, workflows, data quality, and where manual effort concentrates.

Requirements

Functional and non-functional requirements written to a standard that supports accurate quoting.

Options analysis

A costed comparison of packaged, modular, and custom ERP approaches against your module set.

Roadmap

Module sequencing, phasing, and dependencies mapped against your operational calendar.

Whether the answer turns out to be a packaged platform or custom ERP development, the specification is the same document, and it holds up either way.

OUR EXPERTISE

ERP Advisory Services We Provide

Five services that make up a full ERP advisory engagement. Most clients take all five, though each works on its own.

ERP readiness assessment

A review of your current systems, workflows, and data against what an ERP would need to absorb. Output is a written assessment showing where manual effort concentrates and what has to be resolved before any build starts.

ERP requirements gathering

Functional and non-functional requirements documented module by module, covering what each one handles, who uses it, and what it connects to. Written to a standard that supports accurate quoting.

Build or buy comparison

A costed comparison of packaged platforms, modular platforms, and a custom build against your specific module set. Includes licensing projections, build estimates, and total cost of ownership modeled over time.

Integration and data scoping

An inventory of every system the ERP must connect to, with complexity rated per connection and migration volume estimated. Connection counts tend to grow once someone goes looking, so this work belongs before budgeting rather than after.

ERP roadmap and sequencing

Module priority, phasing, and dependencies mapped against your operational calendar, so the areas carrying the most manual work go live first.

These five feed each other, which is why the assessment usually runs first and the roadmap comes last.

Want to know which of these you actually need?

A short conversation about how your operation runs, and we will tell you where to start.

BEFORE YOU ENGAGE ANYONE

How to Choose an ERP Consultant

Five things worth checking before you engage anyone, including us.

Do they know your operational domain?

An ERP software consultant who has mapped procurement in a manufacturing business asks different questions than a generalist. Domain familiarity shows up in the first meeting, in whether they already understand your approval chains and costing rules.

What does the engagement actually produce?

Ask for the deliverable list before you sign. Activities are easy to describe. A named set of documents with an agreed level of detail is harder to promise and much easier to hold someone to.

Who owns the output afterward?

The requirements document, process maps, and roadmap should be yours to keep and use however you choose. If the output only works inside that firm's process, the engagement has locked you in before the build has started.

How does their commercial interest shape the recommendation?

Every firm in this category has one. Independent consultancies earn from selection and program work. Platform partners earn from implementation. SolGuruz builds custom software, so you can ask our ERP consultants to show our reasoning and cost both routes properly. A recommendation you can check is worth more than a claim of neutrality.

Who does the actual assessment work?

Find out whether the people in the pitch are the people doing the mapping. Ask who writes the requirements document and how many hours they will spend inside your operation.

Any ERP consultant worth engaging will answer all five without hesitating, so ask them early.

What an ERP Assessment Covers

An ERP assessment establishes where your operation actually stands before anyone proposes a system. Six areas get examined, and each one produces something you can act on.

Assessment areaWhat it tells you
Systems inventoryEvery application currently holding operational data, including the departmental tools nobody documented
Workflow mappingHow work actually moves through finance, procurement, production, and sales, against how it is supposed to
Manual effort concentrationWhere people are re-keying, exporting, and reconciling by hand, and how many hours that takes
Integration surfaceWhich systems have to stay connected, which can be retired, and how complex each connection is
Data quality and volumeRecord counts, duplication levels, and how much cleaning migration would require
Compliance and residencyAudit, access, and jurisdiction requirements that constrain architecture and hosting

An ERP readiness assessment answers three questions in sequence. What is running today. What is costing time. What has to be true before a new system goes live. The output is a written assessment, usually eight to twelve pages, covering findings per area with a prioritized list of what to resolve first. That document becomes the input for requirements definition, so nothing gets scoped from assumption.

Build or Buy, and How the Decision Gets Made

Three routes exist, and the right one depends on how far your operation sits from what packaged software assumes. The comparison below covers the factors that move the answer.

FactorPackaged ERPModular platformCustom build
Cost structurePer-user licensing that scales with headcount and module countBase license plus paid apps, with development cost for anything beyondOne-time build investment, then maintenance
Time to liveFastest, weeks to a few months for standard configurationsModerate, depending on how much configuration and custom work is neededLongest, months to over a year by module count
Workflow fitYour processes adapt to the softwareClose fit achievable through configuration and custom modulesBuilt around existing approval chains and costing rules
Integration reachPrebuilt connectors for common systems, add-on pricing beyond thatOpen framework, connections buildable to most systemsDirect connections to anything, including legacy and in-house tools
Customization ceilingBounded by the platform's extension modelHigh, though changes carry upgrade maintenanceSet by your roadmap
Long-term ownershipVendor holds the code and the release scheduleYou hold your customizations, the platform vendor holds the coreFull ownership of code, data, and hosting decisions

Packaged platforms suit teams whose processes fit the standard model and who need to be running quickly. Odoo and similar modular platforms suit operations that need meaningful configuration but not a system built from nothing. A custom build earns its cost when workflow fit, integration count, or compliance requirements start driving spend on their own.

WHAT YOU HOLD AT THE END

Deliverables You Get at the End

Six documents, delivered together at the close of the engagement. Each one is written to be used by people who were not in the room.

Current-state process map

How work moves through each department today, including the workarounds. Diagrammed per workflow with pain points marked.

Requirements document

Functional and non-functional requirements, module by module, written to a level of detail that supports accurate quoting.

Integration inventory

Every system requiring a connection, with complexity rated per integration and estimated effort attached.

Module priority matrix

Each module scored against operational impact and build effort, so sequencing decisions rest on something visible.

Build or buy comparison

Costed options across packaged, modular, and custom routes, with licensing projections and a total cost of ownership model.

ERP roadmap

Phasing, dependencies, and module sequencing mapped against your operational calendar.

Everything produced during the engagement belongs to you. The documents work on their own, whoever ends up doing the build, and they stay useful as a planning reference well after the system goes live.

Curious what your assessment would turn up?

Tell us how your teams work today and we will scope what the engagement needs to cover.

how we work

How the ERP Consulting Engagement Runs

ERP system consulting runs across five phases, from first conversation to documented roadmap. SolGuruz uses structured discovery sessions, spec-driven documentation, and AI-assisted analysis to keep findings traceable back to what your teams actually told us. Here are the phases with their scope and deliverables.

01

Discovery and Workflow Mapping

We start with your teams rather than your systems. Sessions run department by department, covering how finance closes the month, how procurement approves purchase orders, and how production schedules against real constraints. What gets captured is the working reality, including the workarounds nobody documented. Each workflow is then diagrammed and returned to the team that described it for confirmation. Getting this wrong early carries through everything downstream, so mapping is verified before analysis starts.

Tools: Otter AI, Claude, Whimsical AI, Notion, Metastory AI

Deliverables: Current-state process maps per department, workaround log, and a stakeholder map with decision owners identified.

02

Systems and Integration Inventory

Every application holding operational data gets listed, including departmental tools running quietly outside IT's view. For each system we record what it holds, who depends on it, and whether it stays or retires. Connections are then rated for complexity, covering documented APIs, database-level connections, and systems with no interface at all. Integration effort is one of the largest variables in any ERP budget, so establishing the count here keeps later estimates honest.

Tools: Postman, Claude, Notion, Whimsical AI

Deliverables: Systems inventory, integration inventory with complexity ratings, data volume estimates, and a retirement candidate list.

03

Requirements Definition

Functional and non-functional requirements are written module by module, covering what each handles, which roles use it, what it connects to, and what performance and access rules apply. Compliance and data residency constraints are documented here rather than added later. Requirements are reviewed with the departments that own each process, so the document reflects operational need instead of assumption.

Tools: Metastory AI, Claude, Userdoc, Notion

Deliverables: Business Requirements Document, non-functional requirements specification, role and access matrix, and compliance constraints register.

04

Options Analysis and Costing

Packaged, modular, and custom routes are each costed against the documented requirements. Licensing projections run against your headcount growth, build estimates run against the module set, and total cost of ownership is modeled against your growth projections. Where two routes land close, the analysis sets out what separates them, so the decision rests on visible reasoning rather than a recommendation you have to take on trust.

Tools: Claude, ChatGPT, Excel modeling, Notion

Deliverables: Build or buy comparison with costed options, licensing projections, TCO model, and a written recommendation with reasoning.

05

Roadmap and Handover

Modules are sequenced by operational impact and build effort, then phased against your calendar so go-live never lands on a month-end or a peak season. Dependencies between modules are mapped so nothing gets scheduled before its prerequisites. Handover is a working session rather than a document drop. Your team walks through every deliverable with the people who produced it, and the files transfer in editable formats.

Tools: Whimsical AI, Notion, Claude, Figma

Deliverables: Module priority matrix, phased ERP roadmap, dependency map, and full document handover in editable formats.

ERP Consulting by Industry

What an assessment looks for changes with the operation. Nine sectors where ERP consulting work comes up most often.

Manufacturing

Production scheduling against real capacity, bill of materials depth, and whether shop floor data reaches costing in time to be useful. Multi-plant operations add inventory consolidation and demand planning across sites.

Construction

Job costing accuracy per project, subcontractor and equipment tracking, and retainage handling. Progress billing has to reconcile against schedule and materials committed. Developers holding the finished asset are assessed alongside their real estate software too.

Wholesale Distribution

Multi-warehouse stock visibility, landed cost calculation, and customer-specific pricing rules. Replenishment logic gets reviewed against demand history across locations.

Healthcare

Supply and asset management across facilities, procurement governance, and workforce scheduling. Access controls and audit trails are assessed against the regulatory standard your operation reports to. See our healthcare software development work.

Food and Beverage

Lot tracking and expiry management through production and distribution, with recall traceability from raw material to delivery. Yield variance and batch costing sit inside production planning.

Retail

Stock visibility across locations and channels, purchase order automation, and margin reporting by product line. Point of sale and ecommerce data are checked for whether they reconcile against a single inventory record.

Logistics and Warehousing

Multi-warehouse stock accuracy, inbound and outbound scheduling, and how carrier records reconcile against shipments. Operations also running dispatch are assessed together with their logistics software development needs.

Education

Multi-campus finance, procurement, HR and payroll, with fee and grant reconciliation reviewed per department. Institutions running student systems are scoped alongside our education software development practice.

Financial Services

Multi-entity ledgers, regulatory reporting, and the audit architecture the assessment has to account for. Firms building customer facing products are scoped with our fintech software development team.

Sector shapes which modules matter first, so the roadmap reflects that rather than a standard sequence.

Technologies We Work Across

An ERP assessment covers whatever your operation currently runs, including the systems that predate anyone still working there. SolGuruz ERP software consultants work across the platform and data layers below, and the requirements documentation is written so any engineering team can quote from it.

Why Businesses Choose SolGuruz for ERP Consulting

Choosing an ERP consulting company comes down to who does the work and what you hold at the end. Here is how the engagement runs on our side.

Operations-First Approach

We start with how work actually moves through your business, from month-end close to procurement approvals to production scheduling. Understanding the operation is what makes the requirements accurate. It is also a large part of why 80% of our clients come back and 70% of our growth comes from referrals.

Engineers Run the Assessment

The people mapping your workflows are the same people who would build against those requirements. That means integration complexity and data volume get judged by someone who has migrated systems before, and you talk to them directly throughout.

Full Documentation Ownership

Every process map, requirements document, roadmap, and cost model produced during the engagement belongs to you, in editable formats. Our clients own their IP, code, and designs from day one on every engagement we run.

Certified Delivery Standards

ISO 9001 for quality management and ISO 27001 for information security, both independently audited. On assessments touching regulated operations, your data and your clients' data are handled under a framework that has been externally reviewed.

Proof Before Commitment

An NDA is signed before the first conversation. If the engagement leads to a build, a 1-week risk-free trial comes before any contract, so you see how the team works before committing anything.

A Delivery Record Behind the Advice

102+ products delivered across 14 industries and 17+ countries, with zero projects abandoned since 2019. As an ERP consulting company that also builds, our recommendations come from a team that has had to live with its own scoping decisions.
